For CEOs, boards, and CHROs: the fastest path to building AI value is in defining the right organisation design and leadership readiness, not in creating a new role with a new title.

Before you hire a CAIO, decide what you are actually trying to change.
Three years into enterprise AI investment, most leadership teams are no longer asking, “Should we use AI?” They are asking, “Why are we not seeing value at scale?”.
The experimentation phase is over. AI tools are embedded across functions. Pilots have been launched. Productivity gains have been promised. Boards are asking harder questions. Private equity sponsors are scrutinising AI-driven EBITDA assumptions. Regulators are watching governance models.
The prevailing wisdom is still predictable: “We need a Chief AI Officer.” It sounds decisive. It signals action. It feels like the right shortcut.
The better question is not “Do we need a CAIO?” It’s: “Are we structurally and culturally ready to turn AI into outcomes, and who should own that end-to-end accountability?”. The title comes last, not first.
A new title cannot fix a broken operating model.
Insight 1: Most AI failures are not model failures. They are leadership and operating failures.
Many organisations have already learned this lesson in digital transformation. Hiring a senior executive to ‘own’ a transformation does not automatically create clarity, alignment, or delivery. Research into the Chief Digital Officer role found average tenures of around 31 months and high churn after that tenure ends.
The pattern is familiar: the leader is competent, motivated, and credible, but the system around them is not ready. Strategy is fuzzy. Ownership is fragmented. Incentives do not move. Dependencies remain unmanaged.
AI adds even more friction because AI success is cross-functional by design. It touches data, technology, risk, legal, security, product, operations, and the frontline. If the company cannot make decisions across those seams, the technology will not rescue it.
In 2026, this is showing up differently. The issue is not experimentation. It is scaling. Teams can prototype quickly. But when it comes to embedding AI into core workflows, changing KPIs, redesigning incentives, and reallocating capital, friction appears.
Before you hire the role, write down what the role must change in the first 180 days. If the answer is “everything,” the role is being set up to fail.
Insight 2: Start with an AI business roadmap, then decide who owns it.
By 2024, McKinsey reported that 65% of survey respondents said their organisations were regularly using generative AI. That number has only grown. Use is not the same as value.
Leadership needs a business-led roadmap that answers five questions in plain English:
- What outcomes matter most right now: growth, productivity, risk reduction, or customer experience?
- Where will value be captured first: customer operations, software engineering, risk and compliance, product R&D, marketing and sales?
- What must be true for scale: data quality, architecture, governance, security, and change capacity?
- How will progress be measured: cycle time, cost-to-serve, conversion, quality, risk events, employee capacity?
- What decisions must be made faster, and by whom?
Once that roadmap exists, “who should own it” becomes a solvable question, not a political one.
In some companies, the logical owner is the CIO or CTO because the primary constraint is platform and delivery. In others, it sits closer to product, digital, or analytics because the constraint is redesigning the business model and workflows. In many, it is shared through a well-run council with one accountable executive, not decision-making by committee.
In private equity portfolios, this question is becoming even sharper. Who owns AI value creation at the portfolio level? How is it reported? How are incentives tied to adoption? Without clear accountability, even strong operating partners struggle to drive consistent outcomes across assets.
Practical takeaway: if you cannot name the one executive who owns AI outcomes today, a new title will not fix it. It will expose it.
Insight 3: The org model matters more than the org chart.
Organisations still debate two extremes: fully centralised AI (a hub) or fully decentralised AI (embedded everywhere). Most real companies operate in a hybrid. The question is not which model is ‘best’. The question is which model matches your maturity, complexity, and appetite for change.
A central hub is useful when you need scarce skills, shared governance, and enterprise risk management. It is also often the right home for an AI academy and standards that protect the firm. But hubs can become bottlenecks if business teams treat them as a service desk.
Decentralised capability can move fast, but it assumes stronger maturity. It also assumes consistent ways of working across divisions, plus disciplined risk controls. Few firms are ready for that on day one.
In 2026, the more sophisticated organisations are embedding AI accountability directly into P&L ownership. They are not treating AI as a side program. They are tying adoption metrics to operating performance, adjusting compensation models, and integrating AI governance into enterprise risk structures.
Practical takeaway: choose the model deliberately, then define how decisions move. AI success is less about where people sit and more about how work gets done across boundaries.
When a Chief AI Officer is the right move.
There are situations where a Chief AI Officer is the right move. If AI is a core product, not just an internal capability. If the company is making large external bets that require a single accountable leader. If AI risk and reputational exposure demand an enterprise owner with board-level authority. Or if the organisation has the change capacity to support a new cross-functional executive.
But even then, the hire works only when the company is honest about what it needs. The CAIO cannot be a vision-only role. It needs a leader who can translate strategy into operating change, influence across the C-suite, align with risk and governance expectations, and build a bench beneath them.
If you want AI outcomes, design the leadership system that can deliver them.
The question “Do we need a CAIO?” will keep coming. It is a natural question in a market that has moved from experimentation to accountability.
But the better leaders ask different questions first:
- What outcomes are we trying to drive, and what will we stop doing to fund them?
- Do we have the decision speed to scale AI across functions?
- Who owns AI value creation at the executive and board level?
- What leadership profile do we need to coordinate, prioritise, and deliver measurable results?
When those answers are clear, the title becomes obvious. Sometimes it is a CAIO. Often it is not.
Either way, the winning move is the same: hire for accountability, change capacity, and execution, not for a trend-driven title.
